How to Choose an Odoo Implementation Partner in 2026

Picking the wrong Odoo implementer is the single biggest reason ERP projects fail. Use this checklist to evaluate consultancies before you sign.

    Start with fit, not badges

Partner tier badges (Ready, Silver, Gold) signal training and sales volume — not project quality. A specialist that has delivered five projects in your industry will outperform a Gold generalist that has never touched your workflows.

7 evaluation criteria that actually matter

    1. Domain experience. Ask for two reference customers in your industry, similar size, on the version you'll deploy.
    2. Named team. Who will actually work on your project? Get resumes — not agency headcount.
    3. Methodology. Do they follow a documented phased approach (analyze, design, build, test, cutover, hypercare)?
    4. Change management. Training plan, super-user program, and adoption metrics — not just technical delivery.
    5. Code ownership. Custom modules should be delivered to you in a Git repo with documentation. Non-negotiable.
    6. Post-go-live model. How is AMC priced? SLA response times? Named support engineer?
    7. Exit clause. Can you leave mid-project with your data, code, and configs intact?

Questions that separate serious partners from resellers

Walk me through the last Odoo project you rescued — what went wrong and why?

How do you handle scope creep? Show me the change-request template.

What's your data migration strategy for our specific legacy system?

Who owns the IP for custom modules — us or you?

What happens if the assigned consultant leaves during our project?

Red flags to walk away from

Fixed-price quote before requirements are documented.

Refusal to share code repos or make you a Git collaborator.

No named project manager — only a 'delivery team'.

Case studies without measurable outcomes (revenue, time saved, error reduction).

Pushing custom modules for problems Odoo already solves natively.

Partner vs independent consultant vs in-house

Large partner firms are best for global rollouts with heavy compliance needs. Independent specialists win on speed, domain depth, and cost efficiency for mid-market. In-house Odoo teams only make sense past 500 users or highly proprietary workflows.
