    5 Signs Your Odoo Implementation Needs a Rescue

    Most failing ERP projects don't collapse overnight — they drift for months while budget and morale bleed out. Here's how to spot the drift early and course-correct.

    1. Go-live has slipped more than twice

    One slip is planning. Two is scope. Three is a systemic problem — usually unclear requirements, an under-staffed vendor, or a customer team that hasn't been given time to test properly. Freeze scope and re-baseline before slipping a fourth time.

    2. Custom modules outnumber configuration changes

    If your partner is writing Python for problems Odoo Studio, workflows, or filters can already solve, you are paying to build a fork of Odoo. This becomes an upgrade nightmare within 18 months.

    3. Key users have stopped attending UAT

    When operations, finance, or warehouse leads quietly drop off testing calls, adoption is already dead. It means the system doesn't map to how they actually work, and they've decided to keep using spreadsheets instead.

    4. You don't have access to your own code repository

    If the partner hasn't made you a collaborator on the Git repo containing your custom modules, you are locked in. This is one of the most common reasons rescue projects start — the original vendor holds the code hostage.

    Stock on hand differs from the shop floor. AR balance doesn't tie to the bank. When users stop trusting the numbers, they build shadow-sm spreadsheets and the ERP becomes a very expensive form-filler.

    Stabilize first: freeze customization, fix data, restore reporting trust.

    Rebaseline scope: cut features that never had a real business case.

    • Code repos or admin access are withheld.
    • Same bugs recur after three fixes.
    • No named PM; you talk to a different person weekly.

    Stay if...

    • Root cause is scope creep, not capability.
    • Team is transparent about mistakes.
    • Rescope + fresh SOW puts you back on plan.
